Most change fails before it starts. Not because people resist. Because judgement collapses under pressure. When pressure rises, schools move fast. Decisions speed up. Checks multiply. Control replaces discretion. It looks responsible. It feels serious. But thinking thins out. This is why the definition of judgement matters. Judgement is not confidence. It is not instinct. It is not seniority. Judgement is a system condition. It is the ability to decide under pressure without tipping into panic, paralysis, or constant escalation. If judgement fails, change work becomes noise. You see it quickly: - new initiatives launched to signal action - policies rewritten before problems settle - monitoring expanded to compensate for uncertainty - staff persuaded through vision while conditions stay unstable None of this fixes the underlying issue. It accelerates it. Good change depends on judgement holding first. Not after. Before. When judgement holds: - decisions slow before they harden - evidence stabilises before scale - escalation stays contained - pressure stops travelling faster than learning This does not mean avoiding decisions. It means resisting the urge to move before the system is ready to absorb movement. Judgement is load-bearing. Other conditions rely on it. Rhythm. Completion. Coherence. Capability. When judgement weakens, all of them weaken with it. This is why judgement is not something leaders add. It is something systems protect. The pillar does not create judgement. It protects the space in which judgement can operate. If change begins before that space exists, even well-intended work causes harm. If judgement survives under pressure, change has somewhere to land. Fix judgement first. Then decide what to change. Judgement is not fixed by deciding better. It returns when escalation slows, loops close, and pressure stops travelling faster than learning.
